Bakery Production Schedule: Turn Orders Into a Realistic Daily Plan

A list of orders tells you what customers need. A production schedule tells you when each batch can actually be made with the labor, equipment and time available.

The five inputs every daily bakery schedule needs

DemandCommitted orders and clearly separated forecast demand.
Due timeWhen the item must be ready for pickup, delivery or display.
Batch sizeHow many usable units one normal batch produces.
Time per batchHands-on and constrained production time that affects capacity.
Available capacityLabor minutes, oven slots, mixer time or another limiting resource.

Step 1: Convert units into batches

If an order needs 140 units and one normal batch produces 48 usable units, you need three batches because partial demand still consumes another production run. Keep expected yield loss separate instead of hiding it inside an unexplained round number.

Step 2: Estimate workload

Multiply batch count by the production minutes that consume the constrained resource. If three batches each require 35 minutes of active work, that is 105 minutes of planned workload before allowing for setup, cleanup or changeovers.

Step 3: Compare workload with the real window

Use the free Bakery Production Capacity Calculator for a quick check. If the required workload is larger than the available window, the schedule is already overloaded before anyone starts baking.

Step 4: Schedule the bottleneck first

If oven space is the bottleneck, reserve oven slots before filling the rest of the day. If decorating labor is the bottleneck, work backwards from decorated-item due times. The bottleneck is the resource that prevents the rest of the plan from moving freely.

Step 5: Add a controlled buffer

Do not add an arbitrary percentage to every product. Add buffer where history shows uncertainty: a product with variable decorating time, a supplier-dependent ingredient, or a handoff that regularly runs late. Compare planned and actual time so the buffer can improve over time.

Example schedule logic

  • Order A: due 10:00, two batches, 40 constrained minutes each.
  • Order B: due 12:00, one batch, 50 constrained minutes.
  • Order C: due 14:00, three batches, 30 constrained minutes each.

Total constrained workload is 220 minutes. If only 180 minutes of the bottleneck resource are available before the relevant deadlines, the correct response is to change the plan — not to assume the team will “work faster.”

What to record after production

Record actual start/finish, actual batch count, exceptions and the reason for any delay. Those fields turn tomorrow's schedule from a guess into a plan based on evidence.
